The return rate is a poor measure
A return rate tells you nothing about what a return costs. The full cost picture per return contains:
- Outbound freight that is never recovered
- Return freight (free returns are a customer promise, not a free cost)
- Handling time for receiving, inspection and restocking
- Markdown on the product if it cannot be sold at full price
- Support time attached to the return
Where the cost hides
Handling cost is rarely booked as a return cost. It disappears into warehouse resources and support time. Markdown shows up in inventory value, not in return reporting. The effect is that the total cost of returns is systematically understated.
Measure by return reason
Returns carry different cost profiles depending on the reason. "Ordered the wrong size" costs something quite different from "the product arrived damaged". Segmenting returns by reason and tracking cost per segment reveals where action has the greatest effect.

- Product descriptions and sizing guides reduce size driven returns.
- Packaging quality reduces damage driven returns.
- Return windows and terms move the rate, but have to be balanced against conversion.
It is impossible to optimise something you do not measure fully. The cost of returns is one of the most common areas where a complete picture changes the order of priorities.
